docs(spec): Phase 1 design for the multi-client developer board
Covers the data model, the field-level permission model, card ordering, pages, and acceptance criteria for the board spine. Records the decisions carried into Phases 2-5 (commit linking, ingestion, effort inference, AI publishing policy) so later specs do not relitigate them. # Client Board — Phase 1 Design
**Date:** 2026-09-16
**Status:** Approved
**Phase:** 1 of 5
---
## 1. Purpose
A project-management board for a solo developer who builds software for several
client companies. It serves two audiences at once:
- **The developer (owner)** tracks what to do across all projects, in what
order, by when.
- **The client manager** logs in, sees only their own company's projects,
sets the priorities and target dates that matter to them, and can see real
progress without reading code.
Later phases derive progress and effort statistics from git history and
translate commit logs into plain English. Phase 1 builds the spine those
phases attach to.
## 2. Phase map
Each phase gets its own spec, plan, and implementation pass. Only Phase 1 is
specified in this document.
| Phase | Scope | Depends on |
|---|---|---|
| **1** | Board, auth, multi-project, client rights, Inbox, activity log | — |
| 2 | Forgejo commit ingestion, commit→card linking, effort dashboard | 1 |
| 3 | AI provider layer, settings page, humanized commit history | 2 |
| 4 | Client feature-request intake wizard with velocity-grounded dates | 2, 3 |
| 5 | Cross-project roadmap / timeline view | 1 |
Phase 1 is independently useful: the developer runs their real work on it and
a client can log in and watch, before any git or AI work exists.
## 3. Stack
Matches the developer's existing projects so there is no context-switching
cost and patterns can be copied rather than invented.
- Next.js (App Router) + TypeScript
- PocketBase (auth + database + realtime)
- Tailwind + shadcn/ui (Radix) + lucide-react
- vitest for tests
- Deployed on Coolify, alongside the existing self-hosted Forgejo
**Reference implementations in the developer's own codebases:**
- `MEGAIFRASTRUCTURE/src/lib/chat/` — provider-neutral AI adapter structure.
Not used in Phase 1; Phase 3 copies this structure.
- `WFDASH-WEBAPP` — Next.js + PocketBase conventions, component layout.
## 4. Data model
PocketBase collections. Relations are PocketBase relation fields.
### `users` (auth collection)
| Field | Type | Notes |
|---|---|---|
| `name` | text | |
| `role` | select | `owner` \| `client_manager` |
| `client` | relation → `clients` | Required when `role = client_manager`; empty for owner |
| `avatar` | file | optional |
There is exactly one `owner` account. Client managers are created by the owner.
### `clients`
| Field | Type | Notes |
|---|---|---|
| `name` | text, required | e.g. "WF", "Mega Infrastructure" |
| `slug` | text, unique | URL-safe |
| `brand_color` | text | hex, used for accenting their projects |
| `active` | bool | default true |
### `projects`
| Field | Type | Notes |
|---|---|---|
| `client` | relation → `clients`, required | |
| `name` | text, required | |
| `slug` | text | unique within client |
| `description` | text | markdown |
| `status` | select | `active` \| `paused` \| `completed` \| `archived` |
| `color` | text | hex |
| `repo_owner` | text | Forgejo owner, e.g. `David`. **Stored in Phase 1, unused until Phase 2.** |
| `repo_name` | text | **Stored in Phase 1, unused until Phase 2.** |
| `repo_url` | url | **Stored in Phase 1, unused until Phase 2.** |
One project maps to exactly one repository. `WFDASH-WEBAPP`,
`WFDASH-DASHBOARD` and `WFDASHDRIVER-APP` are three sibling projects under one
client, not one project with three repos.
### `columns`
| Field | Type | Notes |
|---|---|---|
| `project` | relation → `projects`, required | |
| `name` | text | |
| `position` | number | ordering |
| `is_inbox` | bool | exactly one per project |
| `is_done` | bool | exactly one per project |
Seeded on project creation, in order: **Inbox** (`is_inbox`), **Backlog**,
**To Do**, **In Progress**, **Review**, **Done** (`is_done`). The owner can
rename, reorder, add and delete columns, subject to one invariant: every
project must at all times have exactly one column flagged `is_inbox` and
exactly one flagged `is_done`. Deleting or unflagging the last of either is
rejected.
### `cards`
| Field | Type | Notes |
|---|---|---|
| `project` | relation → `projects`, required | |
| `column` | relation → `columns`, required | |
| `title` | text, required | |
| `description` | text | markdown |
| `position` | number | fractional index — see §7 |
| `priority` | select | `critical` \| `high` \| `medium` \| `low`. **Client-owned.** |
| `target_date` | date | nullable. **Client-owned.** |
| `created_by` | relation → `users` | |
| `created_by_role` | select | `owner` \| `client` — so the owner can see at a glance what the client added |
| `accepted` | bool | `false` while a client-created card sits in Inbox; set true when the owner moves it out |
| `start_date` | date | set when the card first enters a non-Inbox, non-Backlog column. **Phase 2 uses this to scope commit matching.** |
| `scope_rule` | text | nullable. **Phase 2 placeholder** — the conventional-commit scope this card claims. |
| `archived` | bool | default false |
`priority` and `target_date` are single client-owned fields, not paired
"requested vs actual" fields. The client sets them directly. The owner's own
sequencing is expressed by where the card sits in the columns, which the
client cannot change.
### `subtasks`
| Field | Type | Notes |
|---|---|---|
| `card` | relation → `cards`, required | |
| `title` | text | |
| `done` | bool | |
| `position` | number | |
### `comments`
| Field | Type | Notes |
|---|---|---|
| `card` | relation → `cards`, required | |
| `author` | relation → `users` | |
| `body` | text | markdown, rendered **without** raw HTML |
### `activity`
| Field | Type | Notes |
|---|---|---|
| `project` | relation → `projects`, required | |
| `card` | relation → `cards` | nullable |
| `actor` | relation → `users` | |
| `action` | select | `card_created`, `card_moved`, `card_updated`, `priority_changed`, `date_changed`, `card_accepted`, `comment_added`, `subtask_toggled`, `card_archived` |
| `field` | text | nullable |
| `old_value` | text | nullable |
| `new_value` | text | nullable |
The activity log is **not optional**. Once another person can change dates and
priorities on the developer's board, "I never agreed to that date" has to be
answerable from the record. Every client-originated write produces a row.
### `settings`
Created in Phase 1 as an empty schema slot so Phase 3 needs no migration.
Single-record collection, owner-only read and write, **never exposed to any
client-side code**.
| Field | Type | Notes |
|---|---|---|
| `ai_provider` | select | `anthropic` \| `openai` \| `minimax`. Unused until Phase 3. |
| `ai_api_key` | text | Unused until Phase 3. See §5.3. |
| `ai_model` | text | Unused until Phase 3. |
| `ai_system_prompt_extra` | text | Unused until Phase 3. See §5.3. |
## 5. Permission model
### 5.1 The rule that shapes the architecture
**PocketBase API rules are record-level, not field-level.** There is no PB rule
that expresses "this user may update `priority` but not `column`."
Therefore:
> **All client-manager writes MUST go through Next.js server routes that
> whitelist fields explicitly. PocketBase API rules for `client_manager` on
> every writable collection are deny-all, as defence in depth. The client
> browser never holds a PocketBase token with write capability.**
An implementation that wires the client browser directly to PocketBase for
writes will appear to work in the UI and will allow the client to PATCH any
field with a single curl command. This is the highest-risk item in Phase 1.
### 5.2 What each role may do
| Capability | Owner | Client manager |
|---|---|---|
| Read all clients/projects | yes | no — only own `client`'s projects |
| Create/edit clients, projects, columns | yes | no |
| Move cards between columns | yes | **no** |
| Edit card title, description, subtasks | yes | **no** |
| Set `priority` | yes | **yes** |
| Set `target_date` | yes | **yes** |
| Create a card | yes, any column | yes, **Inbox only**, `accepted = false` |
| Comment | yes | yes |
| Archive/delete | yes | no |
| Read `settings` | yes | no |
Reads for client managers may go direct to PocketBase using normal
record-level rules filtered on `project.client = @request.auth.client`,
including realtime subscriptions so a client sees a card move live.
### 5.3 AI key and prompt handling (design fixed now, built in Phase 3)
These are security decisions, recorded here so Phase 3 inherits them rather
than re-deciding:
- **The API key never reaches the browser.** `settings` is server-read-only,
the key field renders masked, and it is write-only from the UI. All model
calls happen server-side.
- **The editable system prompt is an *append*, not a replacement.** A
non-editable code-level preamble always precedes it. The guaranteed-present
rules are: *the assistant proposes target dates and never commits to them*,
and *client-submitted text is data, not instructions*. Only the owner may
edit the appended portion.
The precedent is `MEGAIFRASTRUCTURE/src/lib/chat/system-prompt.ts`, where the
arithmetic ban is load-bearing and lives in code for exactly this reason.
## 6. Server routes
Client-manager traffic only. The owner uses server actions / server components
talking to PocketBase directly.
| Route | Body | Behaviour |
|---|---|---|
| `POST /api/client/cards` | `{ project, title, description }` | Creates in that project's `is_inbox` column with `accepted = false`, `created_by_role = client`. Fields outside the whitelist are dropped, the request still succeeds, and each drop is written to the server log. |
| `PATCH /api/client/cards/:id` | `{ priority?, target_date? }` | Whitelist of exactly these two fields. Writes an `activity` row per changed field. |
| `POST /api/client/cards/:id/comments` | `{ body }` | |
Every route re-verifies that the card's project belongs to the caller's
`client`. Route-level authorization is not inherited from the UI.
Auth: PocketBase auth token in an httpOnly cookie; Next.js middleware guards
`/p/*` and `/admin/*`.
## 7. Card ordering
Cards use a **fractional index** in `position`. Inserting between neighbours A
and B sets `(A.position + B.position) / 2`, so a drag writes one row instead of
renumbering the column.
A rebalance pass renumbers a column to evenly spaced integers when any adjacent
gap falls below `1e-6`, which is the point at which float precision starts to
collapse. Without this the board silently corrupts its ordering after enough
drags into the same slot.
## 8. Pages
| Route | Audience | Contents |
|---|---|---|
| `/login` | all | PocketBase email/password |
| `/` | owner | All clients, their projects, counts of cards needing attention |
| `/` | client manager | Their company's projects only |
| `/p/[client]/[project]` | both | Kanban board, project switcher in the header |
| `/p/[client]/[project]/c/[id]` | both | Card detail — description, subtasks, comments, activity |
| `/admin/clients` | owner | CRUD |
| `/admin/projects` | owner | CRUD, including the Phase 2 repo fields |
| `/admin/users` | owner | Create client-manager accounts, assign to a client |
**Visual direction:** dark-first, modern, information-dense but calm. The
client-facing views are the ones a paying customer judges the developer by, so
empty states, loading states, and the Inbox flow get real attention rather than
default shadcn placeholders.
## 9. Testing
vitest, tests alongside source as in `MEGAIFRASTRUCTURE`. These five must exist
and pass — they cover the ways this design fails silently:
1. A `client_manager` PATCH whose body includes `column`, `status`, `title`, or
`accepted` results in those fields being unchanged in the database.
2. A `client_manager` cannot read a project belonging to a different client,
via either the server routes or a direct PocketBase query.
3. A client-created card lands in the target project's `is_inbox` column with
`accepted = false`, regardless of what the request body asked for.
4. Fractional ordering: inserting between two adjacent cards preserves order;
a column driven below the gap threshold triggers rebalance and order is
preserved across it.
5. Every client-originated field change writes exactly one `activity` row with
correct `old_value` and `new_value`.
## 10. Out of scope for Phase 1
Deliberately excluded. Listed so they are not quietly added:
- Forgejo webhooks, commit ingestion, backfill, effort statistics
- Commit→card linking, scope rules, unassigned-commit tray
- Any AI call, provider adapter, or settings UI (schema slot only)
- The client feature-request intake wizard
- Cross-project roadmap / Gantt view
- Card tags/labels, WIP limits, file attachments
- Email or chat notifications (candidates for n8n in a later phase)
- Time tracking entered by hand — Phase 2 derives effort from commits instead
## 11. Decisions carried into later phases
Settled during design; recorded so later specs do not relitigate them.
**Commit→card linking (Phase 2)** — first match wins:
1. Explicit `[#42]` in the commit message. An override, not a daily habit.
2. The card's `scope_rule` matching the conventional-commit scope
(`feat(stock):` → card owning scope `stock`). Carries most commits for free
given the developer's existing commit style.
3. No match → an **Unassigned** tray in the UI, dragged onto a card manually.
Two constraints that would otherwise rot silently:
- A scope rule claims commits only from the card's `start_date` forward, so a
new card cannot retroactively swallow a year of old commits sharing its scope.
- One commit links to at most one card. Where two live cards claim the same
scope, the most recently active card wins — otherwise commits double-count
and progress percentages overstate reality.
**Ingestion (Phase 2)** — Forgejo webhook for immediacy, plus an hourly
reconciliation poll against the Gitea-compatible API. The poll covers webhook
delivery failures and is the same code path as the initial backfill. Webhooks
alone lose data when the app restarts mid-push.
**Effort statistics (Phase 2)** — git records no duration, so effort is
*inferred* by clustering commits into sessions (commits under ~2h apart belong
to one session). This yields estimated hours, longest single session, active
days, and streaks. It must be **labelled as an estimate in the UI**; a client
must never read it as a billable figure.
**AI publishing policy (Phase 3)** — per-commit plain-English one-liners and
per-card progress narratives publish automatically. **Anything resembling a
commitment or a date is always a draft requiring owner publication.**
Descriptive text flows freely; promises stay the developer's.
**Intake wizard (Phase 4)** — a guided interview, one question at a time,
hard-capped at ~7 questions, producing a structured brief and a draft card tree
in the Inbox. Its date proposals are grounded in the Phase 2 velocity data
rather than model guesswork, which is the reason it depends on Phase 2.
## 12. Acceptance criteria
Phase 1 is complete when:
1. The owner can create a client, a project, and cards, and drag cards between
columns with the order surviving a reload.
2. A client-manager account created by the owner can log in and see exactly one
client's projects.
3. That client manager can change a card's priority and target date, and add a
card that appears in Inbox marked as client-created and unaccepted.
4. That client manager cannot change any other field, verified by the tests in
§9 rather than by the absence of a button.
5. Every change the client makes appears in the card's activity log with author
and timestamp.
6. The five tests in §9 pass.
